Week 1–2
Scope we analyze
Operations (4 legs): origin pick/pack, international transport, clearance, distribution/last mile. We compare in-house vs partners (e.g., Miami/China origin), evaluate air/sea/road, and define clearance paths (TCA, own fiscal warehouse, third-party).
Legal / Finance / Collections: transport docs (AWB/B/L), PSP use, who pays duties & taxes and when, invoicing flows, credit policies.
IT & Data: file formats (CSV/XML/JSON), SFTP/API/EDI, automated HS classification (Price2B), marketplace integrations, SLA tracking.
Customer Support: protocols, SLAs, FAQ, escalation paths, and ownership across international legs.

Finalize Express / Standard / Customized offers per vertical, with transit-time & pricing matrices (Courier vs General regime vs Postal). Define operational playbooks for each leg (origin, transport, clearance options, distribution).
Technology Blueprint
API suite to go marketplace-ready: Tracking, Order/Label, Pickup, Quotation/Pricing, Locations, ZIP/States, Billing/Settlement (+ push/pull patterns).
Data exchange specs (CSV/XML/JSON), validations, and automation for HS classification and import files.
People & Enablement
Sales enablement kits by vertical; support SOPs & FAQ; internal training across ops/IT/support.

Deliver — Pilot & Prove
Week 4–6
What we do
Run controlled pilots (by vertical/route), measure SLAs, and validate duties & taxes flows and collections. Complete SOPs, runbooks, and RACI for every leg; finalize billing and reconciliation logic.
Train sales, ops, finance, and support; prepare co-marketing assets.
Success Indicators
Clearance time within target, on-time delivery %, label/order/API success rates, first-contact resolution, and DSO for duties & taxes.
